Volume Chosen to Impress, Not to Recover From

The most common failure looks like diligence. A generator is handed the goal "hypertrophy" and writes 24 weekly chest sets, because more looks like a better fit. The data says otherwise: the volume–outcome relationship is real but clearly flattens, and diminishing returns are more visible for strength than for size [1].

The mirror version of the same failure is a plan that prescribes six sets per muscle and calls it minimalism. The range most intermediates actually live in is 10–20 weekly sets — and picking a spot inside it takes data the generator does not have in week one.

This failure has a concrete technical cause: a generator optimises how the plan looks at generation time, not how it performs after eight weeks. A 24-set plan looks more considered than a 12-set plan because it is denser and more detailed — and that is the only criterion available at the moment of generation.

So the first question to ask of any generated plan is: on what basis was that set count chosen? If the answer does not refer to your data or to a stated assumption, the number is decoration.

Indirect Sets and Rotation Without a Reason

The second failure is counting direct sets only. The plan prescribes 16 back sets and 12 biceps sets, missing that rows and pull-ups add real arm work. The volume meta-regression separates direct from indirect sets precisely because the distinction changes the answer [1] — and in practice it also changes whether your elbows survive week eight.

The third failure is rotating exercises every four weeks "for variety". The fourth failure is the expensive one: a plan that can only go up. Weekly linear progression assumes recovery is unlimited, and that assumption expires in week five or six of every mesocycle.

A good plan writes the back-off criterion before it is needed. The simplest one works well: three consecutive sessions of declining e1RM alongside rising missed reps means cutting volume 20–30% for a week. Without that rule, every plan produces the same chart — two good weeks, two average ones, and a slide.

It is also worth checking what the plan does with a missed session. The worst answer is shifting everything by a day, because after two such shifts a heavy leg day lands the day before the next heavy leg day.

The right response depends on what was missed. A missed accessory session usually disappears without consequence. A missed session with a main lift is worth moving, but at the expense of accessory volume in the next workout rather than by adding a sixth day to the week.
